End-of-Year Trade Business Health Check: 12 Things to Review in December

December is an ideal time to address minor issues before they escalate in January.

1. Review What You Sold vs What You Delivered

Examine your top 10 jobs by value. Consider whether scope crept, materials were underestimated, or travel slowed progress.

Document your three most frequent causes of overruns — these become your process priorities for next year.


2. Tighten Your Quote → Job Handover

Losing margin often starts without a clear scope or written acceptance. Standardise your:

  • Inclusion list
  • Exclusions
  • Payment schedule
  • Policy for mid-job customer changes

3. Clean Your Calendar for January

Schedule non-negotiables first, then build jobs around reality. Add buffers for winter delays and call-backs. A clean January calendar is worth more than most marketing spend.


4. Audit Unpaid Money (Without Dread)

Create a simple table: who owes, amount, date sent, next follow-up. Then work through it systematically: two friendly nudges, then one firm deadline.

Don’t let old invoices become write-offs. Most late payers pay — they just need a prompt.


5. Decide Your ‘Default’ Job Types for Next Quarter

Focus on fewer job types, done better. Choose 1–3 categories, then update your website and quote templates accordingly.

The jobs you should say no to are often the ones eating the most time for the least margin.


6. Set Your Weekly Operating Rhythm

A suggested routine: Monday planning, Tuesday/Thursday quoting, Friday invoicing and ordering. At minimum, reserve 60 weekly minutes to plan the next fortnight.


7. Review Your Pricing

Material costs change. Labour costs change. Review your standard rates and adjust where needed. Most tradespeople undercharge, not overcharge.


8. Check Your Tools and Equipment

Winter is hard on tools. Run through your kit and identify anything that needs servicing or replacing before January.


9. Assess Your Team

If you have employees or regular subcontractors: what worked well, what didn’t? Any skill gaps to address? Any conversations to have in January?


10. Review Your Top 5 Clients

Which clients referred others? Which caused the most problems? Actively nurture the good ones; consider not taking on the difficult ones again.


11. Set One Financial Target for Q1

Be specific: a revenue number, an average job value, a debt cleared. One clear number is better than vague intentions.


12. Take a Proper Break

Tradespeople who don’t rest properly over Christmas often start January exhausted. A good December review means January can start with momentum, not firefighting.


Simple December Checklist

  • Unpaid invoices reviewed and scheduled for follow-up
  • Top overruns identified + one process change chosen
  • January calendar rebuilt with buffers and admin blocks
  • Quote template updated (scope, exclusions, payment terms)
  • Tools/equipment list checked for maintenance or replacement
  • Pricing reviewed and updated where needed
  • One Q1 financial target set
